Replacing the coordination chaos of service delivery with a single portal

A telecom operator managing network infrastructure rollouts and service activations across multiple regions relied entirely on email chains, phone calls, and shared spreadsheets to coordinate between internal teams, field contractors, and third-party vendors. Every service order was a separate coordination effort, and a missed reminder could mean a stalled project, a penalty, or a damaged client relationship.

Problem:

Delivering a telecom service order, whether a new site connection, infrastructure upgrade, or enterprise client activation, required coordinating across five to twelve parties at any given time: internal project managers, field engineers, subcontractors, equipment suppliers, permit authorities, and the end client. Each handoff between them required a document, confirmation, or an action, and the only mechanism to ensure it happened was a manual reminder sent by email.

Service coordinators carried the entire weight of this process. Their job was not just to track progress, it was to actively push every party to do their part, on time, before a cascading delay made the whole order undeliverable.

A coordinator’s workday: "Every morning, I build a mental map of what is stuck and who I need to chase. I send the same reminder emails to the same people about the same deadlines. Because if I don't, they forget. If I miss one, the whole order stalls, and we get fined. I'm not managing a project; I'm just trying to prevent a catastrophe every single day." 

No centralized process visibility

Deadline risk with real financial consequences

SLA breaches triggered contractual penalties. Any missed reminder: to a subcontractor, an engineer, or a supplier could delay a handoff and expose the company to financial liability.

Coordinator burnout and fragility

The entire coordination model depended on individual people maintaining awareness of dozens of parallel threads. It was unsustainable, stressful, and impossible to scale as order volumes grew.

Manual document routing

Permits, technical specs, acceptance forms, and handover certificates had to be forwarded manually between parties, a time-consuming process with no audit trail and high error risk.

Solution: 

The company implemented Xpand Portal as the single coordination layer for all active service orders, connecting it to their Microsoft Dynamics 365 Business Central environment via the Xpand Portal Connector. Every party involved in a service order – internal teams, field contractors, subcontractors, and clients – was given portal access with role-based visibility scoped precisely to their responsibilities.

Instead of a coordinator manually pushing information through email at each stage, the portal made the current status, required actions, and outstanding documents visible to every relevant party in real time, and notified them automatically when it was their turn to act. 

Customer Order Management module gave each service order a dedicated workspace where tasks, milestones, comments, and documents were tracked in one place: visible to all parties, with each party's view restricted to their own scope via role-based access control.

Automated notifications and event triggers replaced manual reminder emails entirely. When a stage was completed, or a deadline approached, the portal automatically notified the next party in the workflow – no coordinator action required.

Centralized document repository per order meant permits, acceptance protocols, technical drawings, and sign-off forms were uploaded once and instantly accessible to all authorized parties, eliminating the forwarding chain and the risk of outdated versions circulating by email.

SLA and milestone tracking dashboards gave coordinators a live overview of all active orders, flagging blockers and at-risk deadlines before they became penalties – shifting the coordinator role from reactive firefighting to proactive exception management.

Full audit trail and activity log captured every status change, document upload, and comment across each order. Providing the accountability and dispute-resolution capability that email threads had never reliably offered.

SSO and multi-party access meant external contractors and subcontractors could be onboarded to the portal quickly, without requiring IT involvement, with access scoped precisely to the orders they were involved in.

The most immediate change was in the coordinators' experience. Within the first month, the volume of outbound reminder emails dropped by three-quarters. Rather than spending their day pushing information through the chain, coordinators shifted to monitoring exceptions. Acting only when the portal flagged a genuine blocker rather than chasing routine progress from every party on every order.

The structural fragility of the old model, where the absence of a single coordinator could stall multiple active orders, was eliminated. Because the process was now embedded in the portal rather than in individual inboxes, any team member could pick up an order and immediately understand its status, outstanding actions, and full history.

Beyond the internal efficiency gains, external parties, subcontractors and field engineers in particular, reported a significantly clearer experience. Instead of waiting for instructions to arrive by email, they could log in and see exactly what was expected of them, when, and what documents they needed to provide or receive. Onboarding new contractors to an active order dropped from a half-day orientation to minutes of portal access setup.

With the coordination model now stable and scalable, the company is extending the portal to cover client-facing order tracking.
